Every week, an e-commerce founder looks at their Meta Ads Manager, sees a 3.2x Return on Ad Spend (ROAS), and wonders why their business bank account balance is shrinking.

The dashboard says the campaign is profitable. The agency managing the ads reports green numbers. Yet at the end of the month, after inventory restocks, shipping invoices, and payment processing fees, there is no net cash left over.

This is the vanity ROAS trap.

Ad platforms calculate ROAS using a blunt formula: Revenue / Ad Spend. Meta and TikTok do not know your cost of goods sold (COGS), what you pay your fulfillment center to pick and pack each parcel, your merchant gateway processing fees, or your customer return rates.

If your unit margins are thin, a 3.0x ROAS reported in Ads Manager can easily mean you are losing $5 on every single customer order.

The 4 Direct Costs Every Order Must Pay For

To find your real break-even number, start by stripping out every variable cost associated with producing, packing, processing, and delivering one average order.

1. Cost of Goods Sold (COGS)

This is your landed product cost: unit manufacturing price, ocean or air freight, import duties, and packaging boxes. If you sell an item for $85 and landed manufacturing costs $22, your baseline product margin is 74.1%.

2. Pick, Pack, and Shipping (Fulfillment)

Whether you fulfill in-house or through a 3PL, every order incurs touch fees. Include the warehouse picking fee, outer shipping box, void fill, shipping label, and carrier freight cost. If postage is $7.00 and packaging is $1.00, your fulfillment cost is $8.00 per order.

3. Payment Processing Fees

Credit card gateways (Shopify Payments, Stripe, PayPal) charge a percentage fee plus a fixed transaction fee on gross revenue. A standard rate is 2.9% + $0.30 per transaction. On an $85 order, this takes $2.77 off the top.

4. Returns, Exchanges, and Breakage Allowance

Every direct to consumer business experiences returns. If your historical return rate is 5%, budget at least $1.50 to $3.00 per order to cover unrecoverable shipping labels, restocking labor, and damaged units.

Once you know your delivered unit costs, calculating your profit thresholds takes three simple equations.

Step 1: Calculate Contribution Margin ($)

Contribution Margin is the cash left over from an order to pay for ad spend and fixed overhead:

Contribution Margin ($) = AOV - (COGS + Shipping + Payment Fees + Returns Allowance)

Using our baseline example ($85 AOV, $22 COGS, $8 Shipping, $2.77 Gateway Fee, $2 Returns Reserve):

Contribution Margin = $85.00 - ($22.00 + $8.00 + $2.77 + $2.00)
Contribution Margin = $85.00 - $34.77
Contribution Margin = $50.23 per order (59.1% Margin)

Step 2: Determine Maximum Allowable CAC

Your Maximum Customer Acquisition Cost (Max CAC) is the maximum ad spend you can allocate to acquire an order at break-even:

Max Allowable CAC (Break-Even) = Contribution Margin ($) = $50.23

If your blended Meta Ads cost per purchase is $45.00, you keep $5.23 net profit on the first order. If your ad cost reaches $55.00, you lose $4.77 per order regardless of what your top-line revenue chart looks like.

Step 3: Calculate Break-Even ROAS

Break-Even ROAS is the ratio of gross order value to your maximum allowable acquisition cost:

Break-Even ROAS = Average Order Value / Maximum Allowable CAC

Or expressed through your Contribution Margin percentage:

Break-Even ROAS = 1 / (Contribution Margin %)

Plugging in our numbers:

Break-Even ROAS = $85.00 / $50.23 = 1.69x

In this store’s model, any ad campaign delivering a ROAS above 1.69x is generating cash. Any campaign below 1.69x is draining working capital.


Adding Your Profit Target: Target ROAS vs Break-Even ROAS

Break-even keeps the lights on, but businesses exist to generate net profit.

If your goal is a 20% net margin on front-end ad sales, that profit target must be deducted from your available acquisition budget before calculating your target ROAS.

The Target ROAS Formula:

Target Profit ($) = AOV * Desired Net Margin %
Target Max CAC = Contribution Margin ($) - Target Profit ($)
Target ROAS = AOV / Target Max CAC

For our $85 AOV store targeting a 20% net margin ($17.00 profit per order):

Target Max CAC = $50.23 - $17.00 = $33.23
Target ROAS = $85.00 / $33.23 = 2.56x

To clear a 20% net profit margin after all goods, freight, fees, and ad costs, this brand must maintain a blended ROAS of at least 2.56x.

Brand A can stay profitable at a modest 1.36x ROAS, giving them immense flexibility to outbid competitors in Meta ad auctions. Brand B must achieve a demanding 2.57x ROAS just to break even, and a near-impossible 5.28x ROAS to net 20% profit on front-end customer acquisition.


4 Cost Leaks That Break E-commerce Profit Models
